KongaLost The E-Commerce War … Or Africa's Next Backbone?

Once a serious challenger, now overlooked. The market read Konga as a failed e-commerce platform. The balance sheet says distressed infrastructure asset.

The Thesis

Konga lost the frontend battle but still owns the engine. Warehousing, last-mile logistics, merchant relationships and a payments layer in KongaPay are commerce infrastructure — priced today as a failed consumer brand.

The mispricing

The market reads Konga as a failed e-commerce platform that lost to Jumia and became an irrelevant player. That story prices the interface, not the infrastructure.

What remains is warehousing and fulfilment capability, merchant and supplier relationships, a payments layer, deep local logistics expertise and residual brand awareness — assets that are expensive to build and slow to replicate.

Konga lost the frontend battle, but still owns the engine.
  • Lost the interface, not the infrastructure — the backend rails remain intact
  • Africa's e-commerce is still early: huge runway as penetration accelerates
  • Local execution advantage: deep understanding of Nigerian market and consumer behaviour
  • Market valuation is low relative to the underlying asset base
02

The rebuild thesis: from B2C player to commerce infrastructure

The reposition is away from competing for consumer checkout and toward becoming the layer other businesses run on. Logistics-as-a-service first: fulfilment for SMEs, last-mile delivery for social sellers, returns and reverse logistics — become the default logistics layer for business in Nigeria.

Then a B2B commerce platform — wholesale marketplace, inventory aggregation and supplier network enablement — owning the supply chain between brands, retailers and sellers. A fintech layer through KongaPay monetises every transaction with a payments gateway, merchant lending and working capital.

Finally social commerce and marketplace: integrate WhatsApp, Instagram and TikTok sellers, enable resellers and micro-brands, and win where the next billion consumers already shop.

Own the rails, not the storefront.
03

The risk case

Infrastructure plays need capital and patience. Fulfilment density, credit underwriting and payments compliance are all capability builds, not brand campaigns.

Execution also depends on merchant trust that was damaged during the consumer decline, and on competing with well-funded logistics and fintech specialists on their own ground.

The Multiplier Framework

5 compounding levers

Five core value multipliers that can unlock exponential value — moving Konga from a discount e-commerce player to Africa's commerce infrastructure powerhouse.

2x – 3x · Revenue from logistics services & SLAs

  • Fulfilment for SMEs and social sellers
  • Nationwide last-mile delivery and warehousing capacity
  • Returns and reverse logistics as a paid service

Outcome · Infrastructure revenue with high retention

02

Merchant Ecosystem (B2B)

2x – 4x · Higher GMV, take rate & stickiness

  • Wholesale marketplace with bulk purchasing power
  • Inventory aggregation and price transparency
  • Credit and terms for retailers

Outcome · Higher GMV, network effects and take rate

03

Embedded Finance (KongaPay)

2x – 5x · High-margin fintech revenue

  • Payments gateway across the merchant base
  • Merchant lending and working capital solutions
  • Insurance, protection and cross-border payments

Outcome · High-margin revenue with strong stickiness

04

Social Commerce & Creator Economy

1.5x – 2.5x · Mass adoption & network effects

  • WhatsApp, Instagram and TikTok seller integration
  • Storefronts for creators and micro-brands
  • Affiliate and influencer network with easy listing and fulfilment

Outcome · Mass adoption and organic growth

05

Data & Technology Advantage

1.5x – 2x · Efficiency gains & new revenue streams

  • Demand forecasting and personalised recommendations
  • Dynamic pricing engine and fraud detection
  • Data products for partners

Outcome · Efficiency, margins and new revenue streams
